Minimum order quantity: negotiation templates and trial costs

China Sourcing Published Oct 11, 2026

To negotiate MOQ, ask which minimum blocks your actual order, then request separately priced alternatives. Keep mandatory specifications unchanged and stop if the quantity or cash commitment does not fit. A supplier can refuse: Alibaba.com explains MOQ and negotiation, but that does not promise acceptance of your trial.

Separate product MOQ from material and packaging MOQ

Ask what is counted: pieces, sets, pairs or cartons; per model, color, size, material batch or total order. Ask whether stocked variants can be mixed and what minimum remains for each variant. A material supplier's purchase minimum and a printer's packaging minimum can survive even when the factory offers fewer finished pieces. They are questions to verify with this supplier, not universal factory rules.

Compare six levers: stocked goods; a written mixed-variant split; an existing material instead of a custom batch; plain packaging instead of a dedicated print run; a pilot run with a separate setup charge; or a production date the supplier can actually offer. Record every concession. A changed fabric, size or required test needs a revised specification and sample; it is not simply the same product at a lower MOQ.

Completed hypothetical refusal and counteroffer

Invented teaching example, not a supplier quotation or a JTLGO case. A buyer wants 100 fabric organizers, preferably 50 black and 50 navy; color is negotiable, but specification R1 and the agreed size/function checks are mandatory. The maximum acceptable inventory is 120 pieces and the cash ceiling is USD 900, including costs still to be confirmed.

The imagined supplier refuses 100 custom-color pieces at the advertised bulk price: its quoted custom-material minimum is 500 pieces per color and printed-pack minimum is 1,000 packs per design. The buyer does not dispute an invented factory cost or promise a later bulk order. The counterrequest is: “Please separate stock/plain-pack, mixed stocked colors and a paid pilot. Identify which minimum each option removes and which remains.”

  • A — stock: 100 black pieces in plain packs; stocked-product MOQ 50. This tests only the black variant. No navy stock is reserved.
  • B — mixed stock material: 250 pieces, 150 black + 100 navy; total MOQ 250 and at least 50 per color. Existing material and plain packs avoid a new custom-material/print purchase in this fictional offer.
  • C — custom pilot: 100 navy pieces in one agreed custom color; USD 95 setup plus USD 80 extra material purchase covers the quoted minimum. The supplier proposes holding unused material equivalent to 400 pieces for 30 days. Ownership, reuse charges and disposition still need written agreement. Paying the surcharge does not automatically transfer ownership.

Price the whole scope and expose missing lines

All amounts below are hypothetical USD inputs. A, B and C use the same specified handoff point and check scope. They include only the listed lines, not a fully landed quote. The coordination and insurance lines are invented allowances, not current JTLGO or insurer rates. A zero means expressly assumed included/no separate charge in this example; it does not mean “not asked”.

Subtotal = product + setup + extra material + packaging + China delivery + checks + sample/courier + quoted freight + coordination + insurance allowance. A = 380 + 0 + 0 + 20 + 25 + 30 + 45 + 200 + 40 + 5 = USD 745. B = USD 1,243; C = USD 1,005. Cost per ordered piece is A 745 ÷ 100 = USD 7.45; B 1,243 ÷ 250 = USD 4.972; C 1,005 ÷ 100 = USD 10.05. This allocates one-off costs across ordered pieces, not sold pieces; it is not a margin or savings forecast.

Import clearance, duties/taxes, delivery beyond the named handoff point, destination storage and payment/currency fees remain TBC for every option. Enter their actual quotes instead of zero. Final commitment = known subtotal + all outstanding charges. Verify both the delivered scope and the current JTLGO fee scope if using an agent.

Three hypothetical MOQ options

A: 100 black stock pieces, USD 745; B: 250 mixed pieces, 150 black and 100 navy, USD 1,243; C:100 navy-only pilot pieces, USD 1,005. All are known-cost subtotals.

Choose, hold or decline — and write the reorder terms

B is declined: 250 exceeds the 120-piece inventory ceiling and USD 1,243 exceeds the cash ceiling before missing charges. C is held/declined at the present budget: USD 1,005 already exceeds USD 900 and material ownership is unresolved. A is only a conditional candidate: it leaves USD 900 − USD 745 = USD 155 for all missing charges. Hold payment until those charges fit within USD 155, stock/specification are confirmed and black-only testing is acceptable. If navy validation is mandatory, A also fails the scope. No order is approved in this hypothetical comparison.

C tests only the navy variant, not both requested colors. For this single-color pilot the stated material minimum is 500 pieces equivalent: 500 − 100 = 400 left over. Confirm whether that remainder actually exists, who owns it and how it may be used; the arithmetic is not a stock or ownership guarantee.

In the invented offers, A has MOQ 50 only while stock exists and a seven-day price validity, without automatic stock reservation. B requires 250 total/50 per color again, with a 14-day quoted price validity and material availability reconfirmed. C is a one-time 100-piece pilot exception; the next custom run returns to 500 per color unless renegotiated. Any setup credit, unused-material reuse, packaging stock, deposit treatment or price hold must be written separately; none follows automatically from the trial.

Save the accepted quote revision, variant quantities, sample revision, payment milestones, scope/exclusions and reorder terms. If none fits, ask another supplier or change a negotiable requirement openly. Send the filled comparison through JTLGO sourcing; a sourcing inquiry is a request for confirmation, not a guaranteed MOQ reduction, lower landed cost or future sales.
